Strategic Arenas

The specific product categories, market segments, geographic areas, and value-chain stages where a business chooses to compete.

Arenas is the first facet of the Strategy Diamond: it defines where a business will actually be active. This includes which product or service categories it competes in, which customer segments it targets, which geographic markets it enters, which technologies it relies on, and which stages of the value chain it participates in (e.g., manufacturing vs. distribution vs. retail).

Arenas decisions are the most consequential and hardest to reverse. A company that expands into new arenas without a clear rationale — often called 'arena creep' — dilutes focus and stretches resources thin, even if each individual move looks attractive on its own.

Strong arena choices are concentrated and deliberate: a small number of arenas where the company can build a genuinely differentiated position, rather than a broad footprint chasing every adjacent opportunity.
